Agency Coaching Guide

Guide: agency growth

How to grow a marketing agency, one stage at a time

You grow a marketing agency by fixing the one bottleneck that matches your current stage, then the next, rather than adding tactics.

This guide from Tim Kilroy maps those stages, from the first $20K a month to $20M a year. At each one, the founder's job changes, and what worked at the last stage often becomes the thing holding the agency back.

What is the fastest way to grow a marketing agency?

Published by Tim Kilroy. This guide is published by Tim Kilroy, who offers coaching for several of the stages below.

Focus. Tim Kilroy's three keys are a defined ideal client, scalable lead generation, and the right offer for that client, meaning the right service and pricing model. Most agencies that stall are trying to grow on referrals and founder effort alone, which hits a ceiling once the founder is at full capacity.

Agency growth by stage

Agency growth stages as described by Tim Kilroy (November 2026)
StageRevenueReal bottleneckWhat works
The Hustle$0 to $25K a monthYou are the whole company; pipeline is whoever replied last weekReps and a clear offer; structure from about $20K a month
The Climb$25K to $50K a monthEvery deal and delivery runs through youA custom plan, first hires, repeatable delivery, steadier pipeline
Graduation zone$50K a month to $1M a yearOutgrowing group programsAn honest read on which side of the line you are on
The Wall$1M to $5M a yearGeneralist competing on price; sales depend on you; thin profitPositioning before tactics, then a sales engine built for your agency
The Layer$5M to $10M a yearYou are still in the sales seatA team that leads and sells without you

Five moves that work at almost every stage

  1. Know your four numbers

Revenue vs. goal, expenses vs. budget, tax reserve and real profit. Tim suggests owner salary at 10 to 15% and a 20% tax reserve.

  2. Do the pipeline math

Goal divided by deal size, close rate and proposal rate gives the conversations you need each week.

  3. Hire a function, not a title

Hire when a constraint has existed 60+ days, blocks revenue, and removing it funds the role within 6 months.

  4. Collect before you deliver

Bill retainers in advance and tie project milestones to calendar dates, not approvals.

  5. Grow existing clients

Expansion needs no pitch and no new onboarding. Someone on the team should own it.

Common traps on the way up

The owner-operator trap

You are maxed out, so the agency cannot grow, and it cannot afford the help that would free you up.

Client concentration

One client at 35% of revenue or more is a risk worth planning for before it becomes a crisis.

Fixing problems in isolation

Sales, delivery, hiring, pricing and positioning are connected. A fix in one place can start the next fire.

Common questions

Short answers to what agency owners ask most. See the full agency coaching FAQ for more.

My agency revenue has plateaued. What should I fix first?

Fix the constraint closest to revenue. Tim Kilroy's pipeline math works backwards from your goal: revenue divided by deal size gives deals needed, divided by close rate gives proposals, divided by proposal rate gives conversations. Pick the one weak stage (conversations, proposals or closes) and improve it this quarter.

What is the owner-operator trap?

It is the point where the founder is maxed out, so the agency can't grow, and the founder can't free up time because the agency can't afford help. Tim Kilroy's three ways out are a defined ideal client, scalable lead generation, and the right offer for that client, including the service and pricing model.

Is it right for a solo founder just starting out?

Usually not yet. Tim Kilroy's guidance is that below about $20K a month you need reps and a clear offer more than a coach. Agency Studio becomes useful around that point, when hustle stops being the issue and structure becomes the constraint.

What if my agency grew entirely on referrals?

That is the most common starting point. Tim Kilroy points out that referrals do not scale on demand: you cannot decide to get more of them this month. Coaching helps you add a system for attracting and qualifying good-fit clients, so growth no longer depends on whoever happens to recommend you.
